Outcome
Three portals for administrators, providers and residents on one cloud foundation, priced to fall as more neighbours sign up.
What GoldenEye is
GoldenEye coordinates neighbourhood security. Licensed providers are matched to clusters of homes, with pricing that falls as more homes in a cluster sign up. Three portals sit on top of it: one for the administrator who sets the pricing boundaries, one for the provider, and one for the resident.
It is a B2B tool for licensed security companies, not a marketplace for individual patrollers. That distinction drove the pricing model and the onboarding from the first sprint.
The work
The build covers the three portals, the cluster pricing engine, and the Firebase and Google Cloud foundation underneath. Branding and theme were agreed in Figma before flows were detailed, so the design system was settled rather than negotiated feature by feature.
KYC and payment processing are delegated to third parties rather than built in house, which is both faster and the right call for the compliance surface.
A decision worth recording
The first proposal came in above the budget they had in mind. The reflex is to compress estimates and hope. We recommended cutting a feature instead: no payments or subscriptions inside the mobile app at all.
Apple and Google take a percentage of every in-app transaction, and satisfying each store's rules is engineering work on top of the fee. Moving subscription management to the GoldenEye web app removed the build cost, removed the commission permanently, and took app review off the critical path for every release after. The app became read-only.
Compliance, said plainly
The platform handles resident addresses and security schedules, so we set out what the build needs for GDPR and PIPEDA, where encryption sits, and which parts belong with third parties, before the first sprint rather than at launch.
We build toward SOC 2 and ISO 27001 where the data warrants it. We are not a certifying body, and we said so.

How we built it
Moved subscription management to the web and shipped a mobile client that never waits on app review. The scope came in above the budget they had in mind. Rather than compress the estimates, we moved payments and subscription management out of the app entirely and onto the web app. That removed Apple and Google's commission permanently, took store review off the critical path for every future release, and left a read-only mobile client that can ship the moment it is ready.
